How to Source Products from India
Sourcing from India rewards buyers who treat it as a structured process rather than a search for the cheapest quotation. This guide walks through the sequence that consistently produces a good outcome — from writing a brief a factory can build to, through to goods loaded at the port.
1. Write a buildable brief before you contact anyone
The single biggest cause of failed sourcing projects is a brief written in adjectives rather than specifications. "Good quality, soft, premium finish" cannot be quoted accurately or held to at inspection. A buildable brief names the material, dimensions, weight or GSM, finish, tolerances, packaging and the market the product sells into.
Decide your target price band and annual volume up front. In India the minimum order quantity is usually set by a production constraint — a dyeing lot, a kiln batch, a tooling cavity — rather than by the factory's preference, so your volume shapes which manufacturing route is even available to you.
2. Match the product to the right cluster
India manufactures by cluster: knitwear in Tiruppur, brass and metalware in Moradabad, carpets in Bhadohi, solid-wood furniture in Jodhpur, block-printed textiles in Jaipur. A factory in the wrong cluster will still send a quotation — it simply will not be the right factory.
Identifying the cluster first narrows the search from thousands of directory listings to the handful of manufacturers that genuinely specialise in your product, and it is the step where local knowledge saves the most time.
3. Shortlist and verify manufacturers
Shortlist on capability, capacity and export experience — not on the lowest number. Before any money moves, confirm the legal entity, the import-export code, GST registration, banking details and evidence of prior shipments to markets like yours.
A factory audit adds an on-site view of machinery, capacity against your volume, quality systems and working conditions. It is cheaper than a failed first order.
4. Sample, then develop
First samples reveal whether your price and quality expectations can exist in the same product. Expect two to four weeks per sampling round, and budget for two or three rounds on a new product before a golden sample is sealed and signed by both sides.
Everything approved in writing at this stage — colour against a Pantone or physical swatch, materials, finish, packaging — becomes the reference the whole order is measured against.
5. Control quality through production, not after it
Effective quality control happens while the outcome can still change: pre-production checks on materials and first pieces, in-line inspection at roughly 20–30% complete, and a final random inspection at 100% packed under AQL sampling with a full photographic record. Nothing should ship on a failed inspection.
6. Manage the export and the paperwork
Exports from India are zero-rated for GST, so Indian tax should not appear on your export invoice. Plan for a certificate of origin, accurate fibre or material composition labelling to your destination rules, and — where you make organic or recycled claims — the transaction certificate covering your specific shipment.

How long does it take to source a new product from India?
For a first order, plan roughly 8–12 weeks from an approved sample to goods at port, plus the sampling period beforehand. Complex development or specially woven fabric extends this.
Do I need to visit India to source from it?
No. Many buyers run their first project remotely with a local partner handling factory visits, sampling and inspection, then visit once a relationship is established.
Is it cheaper to source directly or through a sourcing agent?
A direct approach saves a fee but exposes you to factory-selection risk, quality risk and communication gaps. A buyer-side agent is paid to reduce those risks; on a first or complex order the risk reduction usually outweighs the commission.
